1st it's limp, then it's stiff

My Clutch lever that is. When the bike has been sitting for a number of hours there is about 1/4 of free play in the clutch lever. But after riding for 15 min, it is as hard as a rock w/ little to NO free play, that only requires the slightest touch for gear changes. Anyone have an idea?
